Don’t waste time reading lengthy reports. They can quickly drown out board discussion. Discuss only leadership and committee reports during the board meeting when they are needed to make decisions or provide oversight. The rest of the reports can be dealt with through email or smaller meetings.

Limit the discussion about the features of products and roadmaps. The direction of a company shouldn’t be dictated by what the CEO believes the market would like. Focus on the reasons that you’re taking a certain action when discussing the product. This will help you stay on track and will help avoid the “Enron effect” where the board is so secluded and doesn’t notice any issues forming underneath the surface.

Make sure that there are candor breaks in the schedule — These short silences allow board members to raise questions they aren’t comfortable discussing before their peers. They are often needed to ensure that all viewpoints are heard and that everyone is at ease speaking up.
